
Your furnace just quit for the second time this winter, and the technician in your basement is talking about a part that has to be ordered. Before you say yes to that repair, or to a whole new furnace, here is the honest answer: most furnaces under about 15 years old are worth repairing, and the ones that are not usually tell you why, not through age alone. Age by itself does not end a furnace. What ends it is a cracked heat exchanger, the sealed metal chamber that keeps combustion gases separated from the air your blower pushes through the house. There is no responsible patch for a crack. Welding or sealant does not hold under the flexing a heat exchanger takes on every burner cycle, and when we find one, whatever the furnace's age, the conversation moves to replacement. A corroded or blocked vent pipe is the other combustion safety issue we check, since a furnace that cannot exhaust properly pushes the same gases back into the house. A five year old furnace with a cracked exchanger, rare but it happens, gets replaced. A twenty five year old with a bad flame sensor, a sound exchanger and a clear vent keeps running.

Here is the part almost nobody explains before the bill shows up. A control board or gas valve is not a generic part, it is built for that specific model, and once the manufacturer stops making the model, the part supply starts drying up.
A furnace from the early 2010s is the classic case. The unit runs fine, but the proprietary control board now comes from whatever distributor still has old stock, and in January, when every furnace in Monmouth County is working overtime, that stock runs thin. A day-long repair turns into three weeks of space heaters.
That is a real factor, separate from the dollar amount. A wait like that, on the coldest stretch of the year, is a different conversation than a same-day fix. We check parts availability before quoting anything.

This is the part almost every furnace article skips, and it is why a lot of replacements disappoint the homeowner who paid for them. If the upstairs bedroom was always colder than the living room with the old furnace, a new furnace on its own will not fix that. The furnace was never the problem. The ductwork was.

It wears out the parts it should protect and leaves rooms feeling worse, since the blower never runs long enough to even out the temperature. We run a Manual J on every replacement, in writing, before a homeowner spends a dollar.
An old furnace genuinely wastes fuel. A furnace from the 1990s or earlier commonly converts a smaller share of fuel into usable heat than a modern unit, and the gap is real money over a Freehold winter. AFUE measures this, the share of fuel that becomes heat instead of going up the flue, and there's a detail most sales pitches skip: AFUE ignores what the ducts lose, and ENERGY STAR puts typical duct losses as high as 30% in a poorly sealed, unconditioned attic run.

Past 20 the math shifts even on a furnace that still runs, because you are putting money into a unit that owes you nothing and burning more gas than a current one would.
Not without an inspection, and at that age we would want to see it before you run another season. The concern is the heat exchanger: four decades of heating and cooling cycles is well past the point where cracks appear, and a crack lets combustion gases into the house rather than up the flue. That is a carbon monoxide question, not an efficiency one. Parts availability is the other issue, since a furnace that old often cannot be repaired at all once something fails.
